Zalando: Platform Overview

Zalando in 1 regional ecommerce markets: Europe — GMV / share / growth / positioning from each region’s Top-5 report.

Platform snapshot

Zalando is a Berlin-headquartered fashion marketplace covering 29 European countries. It combines a consumer marketplace (Zalando, ABOUT YOU, Lounge) with owned logistics and B2B tools (ZEOS, SCAYLE). GMV was €17.6B with 62 million active customers; it is a European ecommerce platform, not a pan-European Amazon clone.

QAs a merchant, what do I need to care about?

Nine dimensions merchants should review before joining:

Merchant snapshot

Europe's #1 fashion platform; best for sellers with brand authorization who can absorb high return rates in fashion/sports/beauty. Plus membership plus B2B infrastructure is the moat, but the low-price segment is being siphoned by Temu/Shein.

Entry requirements

Onboard via the Zalando Partner Program: a company entity and brand credentials (own brand or authorized distribution) are required; fashion-category review is strict and items must meet its content and quality standards; EU and cross-border sellers are supported, and cross-border sellers need EU VAT compliance. On the B2C side, merchants can operate across the Zalando/ABOUT YOU/Lounge multi-app shelf; on the B2B side, they can power their own channels through ZEOS logistics, SCAYLE, and Tradebyte software services (the platform says its B2B infrastructure powers ~€11B of partner GMV). The acquisition of ABOUT YOU closed in July 2025, with multi-brand matrix integration in progress.

Fee structure

Zalando traditionally had no fixed monthly fee and relied mainly on commission, but from 2025 it has raised partner rates: reportedly adding a subscription fee of ~€480 (cycle and exact figure per the official terms) and raising marketplace commissions (ecommercenews.eu, sgieurope); category commission rates are per the official fee schedule (Accounting and fees published at partner.zalando.com). Logistics fulfillment fees also apply (optional Zalando fulfillment), as do retail-media ad fees (retail media revenue +42% in 2025). Fashion-category return rates on Zalando are significantly higher than for standardized goods; sellers bear part of the return cost, which must be included in cost modeling.

Getting traffic

Organic traffic comes from the fashion-shopping mindset and the multi-app matrix (Zalando, ABOUT YOU, Lounge); Plus members (16.8M) contribute about half of Q4 GMV and are the core of repeat purchases; the platform's AI capabilities (90% of product content AI-generated, Size&Fit size recommendations, Assistant shopping assistant with ~6M users) lift conversion. Merchants mainly acquire traffic through brand product-page optimization, category traffic, and membership operations; retail-media ads (+42%) are an incremental ad inventory.

Fulfilment & logistics

An owned logistics network spans multiple European countries, supporting the Zalando fulfillment plan (sellers stock platform warehouses; the platform handles delivery and returns processing); the ZEOS logistics service is also offered to B2B partners. Fashion relies mainly on courier delivery + free returns, and high return-handling cost is an inherent category feature; delivery times and rates are per the official logistics plans.

Payments & settlement

The platform handles central collection and settlement, multi-currency with EUR primary; partners are settled per official payment terms; payment is mainly via cards/wallets, with the platform managing buyer payment and seller remittance; exact settlement cycles are per the official terms.

Compliance

EU sellers must register for VAT (e.g., German 19% VAT) and meet each member state's tax requirements; products must meet EU safety and certification requirements (e.g., REACH for apparel, CE for electronics); as a DSA Very Large Online Platform (VLOP) it bears content and product-governance obligations. Cross-border sellers (including Chinese) need an EU entity/VAT arrangement or a compliance agent; brand-authorization documents are a prerequisite for onboarding.

Key risks

1) ABOUT YOU integration pains: ~200 roles cut at Berlin HQ, logistics centers closed, sales outlook cut/narrowed multiple times in 2026, shares fell as much as 13–16% (simplywall.st, investing.com); 2) margin pressure: revenue up but profit down in 2026 Q1, with high fashion return rates and marketing costs; 3) Temu/Shein ultra-fast fashion keeps siphoning the low-price segment; 4) partner rates raised from 2025 (subscription fee + commission), which may affect seller retention.

Best-fit sellers

Best for: mid-to-high-end fashion/footwear/sports/beauty sellers with brand authorization, who can accept high fashion return rates and payment terms and value branding and membership repeat purchases — European-local or cross-border brands; the B2B channel (ZEOS/SCAYLE/Tradebyte) suits mature brands that already run their own e-commerce. Not suitable for: unbranded ultra-low-price white-label sellers (directly colliding with the Temu/Shein low-price segment) or lightweight small sellers who cannot bear return and VAT compliance costs.
